Fair question. Every business does things a little differently. These are the questions that usually matter most.
“Every machine is engineered to order. Can the system handle that?”
Yes — engineer-to-order is the case this suits best, because the job rather than the product is the organising unit. Each build carries its own bill of materials, design hours, fabrication tasks, bought-in components and commissioning. Nothing requires the next machine to resemble the last. Where you build variants of a known platform, a project template holds the common structure and the individual job carries what makes it different, which is usually the right model for equipment builders who have a product family rather than a catalogue.
“How do we cost the design and engineering hours?”
Record them against the job as their own tasks, from the first concept work onward. This is the number equipment manufacturers most consistently get wrong, because engineering is treated as overhead and recovered through a margin percentage rather than costed to the machine that consumed it. Once it is on the job you usually discover two things: that engineering is a far larger share of the build than the quote assumed, and that it varies enormously between customers depending on how much they change their minds during design.
“Can we manage long bills of materials and bought-in components?”
Yes. Components purchase against the project, and anything you hold issues from inventory. On a machine build the BOM can run to hundreds of lines across dozens of suppliers, and the practical risk is not cost but sequence — the machine cannot be commissioned without the last item, however cheap it is. Keeping purchases on the job means you can see what is outstanding against the build rather than chasing it across a purchasing inbox.
“We do repeat builds as well. Does history help?”
Considerably, and it is where equipment manufacturers should be gaining margin over time. The second build of a known machine has real precedent: actual fabrication hours, actual component costs, actual commissioning time. Quoting from that rather than from the original estimate is what stops a platform being sold for years at a price set before anyone had built one. It also shows whether the learning curve you assumed is real — frequently the third build costs the same as the first because the drawings were never updated after the changes made on the shop floor.
“Can we handle factory acceptance testing?”
Structure FAT as its own task so the hours are recorded, and attach the test documentation and results to the project. FAT deserves separating because it is the stage where the machine’s problems surface, and the cost of resolving them is frequently attributed to nothing at all. A build that passes FAT first time and one that takes three attempts look identical in a job total that does not separate the stage.
“Commissioning happens on site. Can that stay on the same job?”
Yes, and it should. Site commissioning hours, travel, accommodation and any parts consumed record against the same build. For equipment manufacturers this is the most commonly underpriced element of the whole project, because it is quoted as a fixed allowance early and then consumed by conditions on the customer’s site that you do not control — their power, their services, their operators, their schedule. Costing it to the machine is what tells you whether the allowance has ever been adequate.
“Can we manage spares and aftermarket work?”
Spares and aftermarket jobs can run as their own jobs against the customer, which gives you the aftermarket’s commercial result separately from the build. That separation matters because the two have completely different margins — the machine is frequently sold on a competitive tender while spares are not, and equipment businesses that see only a combined figure can misread where their profit actually comes from.
“Can we keep drawings, manuals and certification with the build?”
Yes, as project documents. Machine builds generate a documentation set that has to be handed over — general arrangements, electrical schematics, operating manuals, compliance and safety documentation — and assembling it at the end is a recognised scramble. Keeping documents attached as they are produced makes handover collation rather than reconstruction, and it matters again years later when the customer rings about a machine you built in 2021.
